Flapper flaps constantly and puffs smoke out fan intake I think it needs more air maybe bigger fan any suggestions

have you checked your chimney to see if its clear?

Chimney is clear it quits flapping if I crack the door

Have you owned the boiler long and did this just start?
If your chimney is clear, how about the path the air has to go to get into the firebox? Like, does the air come from under the fire, so are the grates covered too much? Or, does air come through ash cleanout area that may be plugged? I'm not familiar with your stove but I'd check those things too.

TOOOOOOO MUCH CHARCOAL, load less wood, let some of the coals burn down, your wood may be very dry.

I found if I push the wood farther to the back of the stove and pull hot coals to the front it helps. If new dry wood is near the flapper it draws too hard causing the flapping. I also installed a disc on the input of my fan to choke it down somewhat. I have mine set @ 1/2 closed.
